That is where AI belongs. Not everywhere, not as a blanket layer, and not as a novelty. AI should be applied where it can change the speed, quality, consistency, or scale of important work.
For SaaS, GTM, RevOps, and customer-facing teams, the operating model is usually full of repeated judgment-heavy workflows. Account research, lead routing, discovery prep, CRM hygiene, pipeline inspection, renewal risk analysis, enablement content, proposal support, competitive summaries, forecast narratives, and customer expansion plays are not just tasks. They are parts of the revenue operating system. If AI is added casually, it creates more fragments. If it is designed properly, it tightens execution.

Here is how I think about AI transformation at the executive level.
1. Workflow selection
Start with workflows, not tools. Pick work that is frequent, expensive, slow, inconsistent, or strategically important, and avoid automating random tasks just because they are easy to demo. Good candidates usually have a few traits:
- Clear business owner
- Repeated process
- Known pain point
- Available data
- Measurable output
- High enough volume to matter
- Human judgment still valuable
A useful AI workflow should answer a simple question: What business outcome improves if this workflow gets faster, better, or more consistent? If no one can answer that, do not start there.
2. Data and system access
AI is only as useful as the context it can safely use. Many companies want AI output but are not ready to deal with data access, which is a mistake. For each workflow, leadership needs to define:
- Which systems the AI can read
- Which systems it can write to
- Which data is off-limits
- Which actions require approval
- How permissions are logged
- How errors are caught
- Who owns the source of truth
A sales AI assistant without CRM context becomes a generic writing tool. A support AI without product and ticket history becomes a guessing machine. A RevOps AI without clean definitions creates faster confusion. The data layer does not need to be perfect before starting, but the boundaries need to be clear.
3. Human review points
The goal is not to remove people from every step. The goal is to put human judgment where it actually matters. Some AI outputs should be automated, some should be drafted for review, some should only be decision support, and some should never happen without explicit approval. The review model should be designed workflow by workflow:

Good AI transformation leadership is not about being the most technical person in the room. It is about connecting strategy, operations, systems, and people. The leader needs to understand enough about AI to know what is possible, enough about the business to know what matters, and enough about execution to make the change real. That means asking blunt questions:
- Which workflows actually drive value?
- Where are we wasting skilled human time?
- What decisions are too slow?
- What data is locked away?
- Which teams are already improvising with AI?
- Where could bad AI output create risk?
- Who owns each workflow?
- What will managers inspect every week?
- What outcome proves this is working?

In RevOps, AI can help detect pipeline risk, clean CRM data, summarize deal movement, identify process breakdowns, and reduce the manual reporting burden that eats hours every week. In customer success, AI can support renewal risk scoring, meeting preparation, customer health summaries, expansion signals, onboarding checklists, and escalation management. In operations, AI can compress internal reporting, improve decision support, reduce repetitive coordination work, and make cross-functional execution more visible.
But again, the value comes from redesigning the workflow. A weak AI rollout says, "Use this tool to summarize deals." A stronger operating model asks:
- Which deals should be inspected?
- What fields, notes, calls, emails, and product usage data should be reviewed?
- What risks should be flagged?
- What confidence level is required?
- What should the rep verify?
- What should the manager decide?
- What changes should be written back to the CRM?
- What gets reviewed in the weekly forecast meeting?
- How do we measure whether forecast quality improved?
That is the difference between a tool and an operating model.
The real work
The companies that win with AI will not be the ones with the longest list of tools. They will be the ones that redesign how work gets done, give AI the right context, keep humans accountable, measure outcomes, and use AI to tighten execution instead of creating another layer of scattered activity.
This is practical work. It sits between strategy, operations, GTM, data, systems, and leadership. AI transformation cannot live only in IT, only in innovation, or only with vendors. It needs someone who can translate business goals into workflows, workflows into operating changes, and operating changes into measurable results.
